which version are you updating from?

Unpatched, freshly-installed CD version.

did you manage to sort this out?
I was trying to update the game to 3.8.1 today, and I've got the same error. I also tried to find the gfx installer to perform a manual installation, but the only source I could find (ftp.team17.com) seems to be offline.
